I just dig in the source code and do some debugging. It fails because a subject is expected. Can you regenerate a new JWT with the "sub" key?

Your configuration looks good: what the \Firebase\JWT\JWT::encode method does? Just signature? Or encryption as well?

You should do some debugging in the JwtAuthenticator class, at the beginning of the validate method.
If you cannot, pass me a token so I can debug it by myself.
